The challenge

The products existed. The manufacturing documentation did not.

PillowCube needed a new manufacturing partner, but its previous partner would not release the design files. The existing SKU line had to be reconstructed without losing the materials, dimensions, construction details, and product feel customers already expected. PillowCube also had new designs it wanted to bring into the same production system.

01 · Reconstruct

Turn physical references into factory-ready specifications.

Tyler measured and photographed each existing design and sent physical examples of the pillows, fabric cases, and foam to the China team. Together, they recreated the product specification sheets needed to quote, sample, and manufacture the existing SKUs.

Those reconstructed standards also gave the team a foundation for converting PillowCube's partial new-design documents into clearer mass-production instructions.

02 · Compare

Evaluate factories on capability—not unit price alone.

Alpentra identified three leading factory candidates, then interviewed and toured each one. The decision considered manufacturing capability, estimated SKU pricing, communication speed, responsiveness, and willingness to collaborate through a demanding development process.

03 · Sample

Work through the revisions before risking production capital.

The selected factory produced approximately 15 sample iterations per SKU. Photos and videos were reviewed for digital approval first, followed by physical samples for PillowCube's evaluation. Tyler then traveled to China to verify the factory personally and resolve remaining product questions before mass production began.

04 · Produce

Maintain visibility through production and container loading.

During production, Alpentra's China-based team supported quality-control oversight and tracked the work on the ground. The team also oversaw container loading and sent photos and videos to Tyler, who kept PillowCube informed with direct production evidence.

The outcome

A reconstructed production foundation—and repeat orders.

The program has supported four completed purchase orders totaling approximately $180,000 in factory product value. More importantly, PillowCube moved from inaccessible legacy files to a documented specification, approval, production, QC, and shipment process that could be repeated.
